Free 30-minute D&D one-shot: The Cartwright's Ghost
Full adventure text for 2–4 players, level 3-ish. Use it when someone asks for D&D tonight and you have half an hour to make something happen.
Hi DMs — I wrote this as a no-prep, stream-friendly one-shot, but it works at any table when your group wants a complete mystery in one sitting. Everything needed to run it is below: hook, clues, timed scenes, a simplified stat block, decision points, and a cliffhanger if the table wants more.
Premise: A murdered merchant rises from his own cart and asks the party to find his twin sister before his vengeance does.

Read-Aloud Hook
It's past midnight on the Ashford Road. A merchant's cart sits abandoned in the fog, one wheel cracked, horse long gone. The body inside — wrapped in merchant's cloth — shouldn't be moving.
But it is.
Quick Characters
If you need instant pregens, give each player one of these prompts and let them fill in name/species/class however they like:
- The muscle: a bodyguard, mercenary, or retired pit fighter who solves problems loudly.
- The schemer: a spy, gambler, or disgraced noble who hears lies before words.
- The healer: a village priest, herbalist, or battlefield medic who knows grief too well.
- The wildcard: a thief, bard, or hedge mage who has no idea why they were hired but absolutely has opinions.
Scene 1 — It Woke Up (10 Minutes)
The cart holds Edran Ashcroft, a murdered merchant. He is undead, but not mindless. He does not attack first. He sits up, grips the cart rail hard enough to splinter it, and asks: Where is my sister?
Investigation, Medicine, or Insight DC 12 reveals one useful clue per success:
- A dagger wound under the burial wrappings, too clean for a roadside bandit attack.
- A sealed letter addressed to the Ashcroft estate, still tucked under the driver's bench.
- A ring carved with a twin motif: two crescent moons sharing one star.
Table Decision
Do the characters help the undead merchant, or try to hand him to the city guard? If they help, Edran gives them the estate address. If they refuse, he escapes anyway and follows the road toward the estate alone.
Scene 2 — The Estate (10 Minutes)
Vella Ashcroft, Edran's twin sister, runs the Ashcroft family trade house. She hired the party separately to investigate a theft from her brother's last shipment. If the party arrives with Edran, or even with the sealed letter, her composure cracks.
Vella is calm, expensive, and immediately offers 200 gold for the party to leave and forget what they saw. Persuasion DC 10 gets her to admit the theft was real. Insight DC 14 reveals she is terrified, not of the party, but of Edran.
Table Decision
Take the gold and walk away, or stay and get the truth? If they take the gold, Edran appears behind them on the road. He cannot stop until his purpose is complete.
If pressed with Intimidation, Deception, or sharp roleplay, Vella breaks. She admits she hired an assassin, but insists Edran was about to sell their family routes to a rival guild and destroy everything they built together. She says she wanted him stopped, not dead.
Scene 3 — The Reckoning (10 Minutes)
Edran arrives. He always arrives. The twins face each other for the first time since his murder. Do not rush this scene. Let Vella accuse him of betrayal. Let Edran accuse her of choosing gold over blood.
The party has three clean endings:
- Protect Vella. Fight Edran long enough for Vella to flee. He cannot be permanently killed tonight, but the party can buy her time and force her into hiding.
- Let Edran take vengeance. Step aside. Edran kills Vella, then vanishes into fog with his purpose complete. The Ashcroft trade house is leaderless and the guild war starts anyway.
- Broker a confession. Call for Persuasion DC 16, or reward genuinely moving roleplay. Edran returns to death peacefully if Vella confesses to the city watch.
End with one quiet line: The fog lifts. Whatever was left of Edran Ashcroft — the fury, the grief, the twin who wanted his life back — is gone. The only sound is the road, and whatever you chose to do with it.

Medium undead · neutral · tuned for a short dramatic encounter
AC: 13
HP: 68 for a quick table, 100+ if the party insists on a full fight
Speed: 30 ft.
Saves: Str +7, Con +7, Wis +6, Cha +7
Resist/Immune: poison and necrotic damage; immune to charmed, frightened, poisoned, exhaustion
Vengeful Strike: +7 to hit, 5 ft., 11 bludgeoning plus 7 necrotic damage
Horrifying Visage: once per scene, creatures within 30 ft. make DC 14 Wisdom save or become frightened until the end of their next turn
Undying Purpose: if Edran drops to 0 HP before the confrontation resolves, he rises at 1 HP at the start of his next turn. He can be delayed, redirected, or persuaded, but not simply deleted.
The Twist
The sealed letter in the cart is addressed to the rival guild. Edran really was going to sell the routes, exactly as Vella feared.
But the letter is dated three days after his murder.
Someone forged it. Someone wanted Vella to commission the hit. Someone benefits from both siblings being gone and the trade house collapsing into chaos. The real villain is not in this session. That is the hook for next time.
Scaling Notes
- Two players: make Edran mostly social; one Vengeful Strike per round.
- Three players: use the stats as written.
- Four players: give Edran two Vengeful Strikes per round if combat starts.
- Combat-light table: replace HP tracking with three successful checks or heartfelt arguments before Edran can be talked down.
Running Tips
- Open with the read-aloud hook and pause before asking for initiative or checks.
- Name the decision moments clearly so quiet players know where the table is choosing the story.
- When Edran and Vella finally face each other, slow down. This is the emotional core, not a tactics puzzle.
- Reveal the forged-letter twist in the final two minutes, then end before explaining everything.
- After the session, ask the table who forged the letter. Let their theories become next session's prep.
